Osmo Wiio was a researcher of human communication. He observed that anytime there are two people conversing, there are actually six people in the conversation: • Who you think you are • Who you think the other person is • Who you think the other person thinks you are • Who the other person thinks they are • Who the other person thinks you are • Who the other person thinks you think they are. So if you've ever underestimate the importance of clarity, reconsider. Given all we're up against, few things are as important in business as being as clear as possible.

Avoid the tendency to grab for more tools. Every extra tool you make creates a crack between them, and you know what happens when things slip through cracks. If you chat with this thing, and track tasks with that thing, and share files over here, and write documents over there, you're simply making it worse for your team and harder on yourself. Projects are hard enough, don't be complicit in making them harder by scattering stuff everywhere. That's why we built Basecamp — it's everything you need to run a project in one place. Or use something else that's equally integrated, but do not assemble multiple tools to get one project done.

If you're going to prioritize, do it visually, not with numbers or labels. A visual list only has one thing at the top. That's the top priority. If you use numbers or labels or some other method to prioritize, then you end up with a dozen top priorities, all marked TOP. I'm sure you've been there. Maybe your organization is there now. That's not called prioritization, that's called not making decisions.

The only way to do this is not to estimate how long something's going to take, but to establish your appetite for how long you're willing to give it. Then work backwards. Anyone who has to budget for anything knows how to do this. "We only have $2500 to spend on this family vacation" and then you figure out what you can do for $2500. You don't $6000 when you only have $2500. Now swap $ for time, and you'll see how it works. "We're only willing to spend 8 weeks on this" so you figure out the 8-week version of it. You don't spend 12 weeks when you only have 8. Make it immovable, just like $ when that's all you've got. That's a true deadline. That's how.
