Everyone's been hyping graphs over prompts and loops.

Since Peter Steinberger said "reminder to write loops not prompts," everyone went crazy over loops. Then he said, "are we still talking about loops or are we talking about graphs yet?" and people went crazy over graphs.

So I set out to see what graphs actually make sense for PM tasks. I ran 4 graph designs across 40 of the top PM tasks for AI against single shots. The 12 below represent the graph designs with the largest margins of victory.

You don't need to memorize the exact shapes. Because after grading all of them, I noticed the 12 winners share one thing.

Every single one wins by checking facts, not improving judgment.

Re-counted tickets. Re-derived math. A premortem that attacks your plan. A finance gate that kills options breaking rules. That's what the extra agents buy. Even the prioritization graph wins this way. The scorers don't have better taste than you. The resolver just forces every disagreement back to the evidence.

The tasks where graphs lost? The ones that run on pure taste. Positioning, naming, a strategy bet, anything where the answer is an opinion. There, a second agent is just an expensive yes-man, and your single prompt was already the right tool.

So the rule I took away is simple. Wire a graph when the failure mode is a wrong fact. Skip it when the failure mode is a wrong opinion.

That's also why graphs cost what they cost. 4-6x the tokens, 5-15 minutes against 1-3 for one pass. You're paying for verification, and verification is only worth buying when there's something to verify.
